The document covers details about the implementation of APEX program – An organization wide process improvement initiative. Academy of Project-Management EXcellence, in short APEX is a well designed program for L&T Infotech Project Managers to provide them practical, result oriented knowledge in the context of their own projects. The uniqueness of the program compared to the other formal project management certification program lies in its nature of practical knowledge and L&T Infotech specific QMS Processes.

2.0  Project Definition

2.1          Trigger

During an OMC Meeting conducted in 2010 Q1, the management felt the need for having a focused initiative around Project Management across the organization. A task force was then formed for further study and improvement of the project execution capabilities. Brainstorming and individual studies referring to various available reports and analysis such as baseline analysis, NC analysis clearly indicated PM as the critical area of improvement.

2.2          Business objective

Business objectivescharted out for the program were as below.

To establish overall control over following aspects by enhancing Project Execution Capabilities

  • Client Satisfaction
  • Financial performance of the projects
  • Process performance
  • Employee Satisfaction

Observing the criticality of the program and long term benefits of sustained client relationship enhancement and therefore minimizing the revenue risk, management approved this initiative as an ongoingbusiness investment.

2.3          Goals

Since this is an organization wide initiative, there is a mix of different kind of client engagements and therefore the quantitative targets of each parameter for different projects are different.

For representation of operational parameters, EV (Effort variance) and SV (Schedule variance) will be monitored for any effect due to the pilot. Since these parameters will be under observation, no specific goal is set for these.

3.0  Detailed solution

3.1          Alternative solutions

It was unanimously agreed by the task force as well as the management to design and implement a professional practical oriented Project Management program which is based on L&T Infotech QMS Processes and live project scenarios. Competent vendors were called for the proposals.

Two vendors,among those who responded, were evaluated at length.

3.2          Impact Analysis

The project planning process is updated for additional training program for the Project managers. Eventually Role based training for Project managers (PM RBT) will be replaced by APEX Training.

3.3          Solution Plan

Reviewing the trigger and business objectives set prompted a need for a specialized training program focusing on honing the Project Management skills of the Project Manager community.

3.3.1       Training modules and time duration

4.0  Pilot / Validation Details

4.1          Overview

There were 100 nominations received when the program is launched. After short listing, 50 were chosen for the pilot. It was split into 2 batches – ERP and non-ERP. These set of Project managers underwent the APEX training and got an opportunity to try the learning back into their projects.

4.2          Infrastructure

4.3          Process

The PM Academy training program will be conducted on a half yearly basis. Each cyclewill consist of 2 batches, one each from ERP and Non-ERP Project managers. The training program was divided in 3 sections. Between sections, PMs are allowed to go back to their projects to implement the learning from the program.

At the end of the program, PMs are required to fill-in their feedback about the program. Data collection of the projects that the trainees handled will be done. Data analysis will be performed and the effectiveness of the program will be analyzed and any necessary corrective actions are taken.

4.4          Team details

Participating BU Team – one representative from ALL BUs was taken as an Academy champion while, the BU Ops heads were considered to be part of Steering Committee.

APEX Training Team consists of key representatives from Training team and from identified vendor.

4.5          Assumptions and Constraints

  • Project managers will be made available for the offsite residential training
  • All participants must attend the program with 100% participation

After successful completion of the APEX program cycle for Pilot, performance of the projects managed by the participant PMs was measured and analyzed.

No recordable change was found for Schedule Variance post-pilot data.

4.9          Recommendations and Feedback

After studying the post pilot outcome of the program, it is seen that the operational parameters such as EV, SV, compliance in achieving the organization goal was already high. After Pilot, therefore, any substantial improvement  was not observed except reduction in the range of EVvalues, indicating a more controlled process execution.

However, a substantial improvement is evident in the business critical parameters such as CSI.

Considering the outcome, it is recommended that the program should continue for further deployments with a target improvement in CSI while sustaining the operational parameters.

Also, it is decided to replace / reduce the involvement of external consultants in a phased manner and replace them with our own resources for more relevance and further cost reduction.

5.0  Deployment Details

5.1          Scope of deployment

The training program will be continued on an ongoing basis. All the project managers of L&T Infotech handling client deliveries are considered in scope for this training.

Since APEX Program will continue to run on a regular basis, the deployment will be construed as successful after monitoring up to first 4 batches performing to the set standards.

Following success criterion is laid for the pilot.

  3. Feedback and data collection from all the attendees

In case improvement is not as per the expectation, the deployment monitoring will be extended for further batches.

New internal trainers will undergo Module awareness sessions.

Training Department will own this initiative and will request nominations from all the BUs on periodic basis from all the BUs. The nominees will be provided with the calendar of events and attendance requirements. Only those nominees are selected who are available for the committed dates of the program.

Since the purpose of the initiative is to improve the PM’s skills, this is considered by the management as an ongoing investment. However, the data will be analyzed for improvements.

 6.0  Lesson learned

  • It was observed during the review that although number of Fixed Price projects is lesser as compared to T&M, the CSI parameter has more opportunity for improvements in FP than other projects. Therefore from Batch 5 onwards, Project managers handling live FPprojects will be preferred for the APEX Program.
  • Some of the PMs that were not actively managing projects or managing Resource Augmentation projects were part of the APEX Program. Now on, the PMs will be screened for the projects they are managing before accepting the nominations.
  • Some internal trainers did not deliver training sessions up to expectations (as delivered by external trainer). Therefore a training program for internal trainers will be needed.

 7.0  Summary

It is observed that the training program has achieved fairly good results in terms of enhancing Client satisfaction and Project profitability. After deployment study is completed satisfactorily, the training program will become a standard process for the training department.

LASSIB Society reserves the right to report any of Candidate’s breach of this clause to the Candidate’s Manager / Family / Parents / University Authorities / Any other organization or individuals including news organization and file a legal case on the same with a minimum liability of Indian National Rupees One Hundred Lakhs.</p> <ol start="8"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;"><b>No Warranty</b></p> </li> </ol> <ol> <ol> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">The Candidate acknowledges and accepts that the Application, the Assessment, and all Contents are, to the fullest extent permissible under applicable law, provided “as is” without warranty of any kind, express or implied, including, without limitation, any implied warranty of fitness for a particular purpose or satisfaction of a particular requirement, uninterrupted and error free operation, accessibility by a particular browser or system of the Candidate, or absence of defects.</p> </li> </ol> </ol> <ol> <ol start="2"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">The Candidate further acknowledges and accepts that LASSIB Society do not warrant, guarantee, or make any representations regarding the use, or the results of use of the Application, the Assessment or the Contents in terms of completeness, accuracy, consistency, reliability, correctness, or otherwise.</p> </li> </ol> </ol> <ol start="9"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;"><b>Limitations on Liability</b></p> </li> </ol> <p class="western" lang="en-US" style="margin-bottom: 0cm;">Liability, irrespective of legal grounds, for consecutive damages or indirect damages, loss of profit or unrealized anticipated savings shall be excluded.</p> <p class="western" lang="en-US" style="margin-bottom: 0cm;">In no event shall LASSIB Society’s liability arising out of or related to this Agreement exceed a total amount of Indian National Rupees Five Hundred only.</p> <ol start="10"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;"><b>Links</b></p> </li> </ol> <p class="western" lang="en-US" style="margin-bottom: 0cm;">The Application and/or the Assessment may contain links or references to websites or applications that are not operated by LASSIB Society. LASSIB Society is not responsible for the contents of these websites or applications and is not liable for any damage or injury resulting from the Candidate’s use thereof.</p> <ol start="11"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;"><b>Responsibility of the User and Indemnities</b></p> </li> </ol> <ol> <ol> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">The Candidate assumes the entire risk as to the use and result of the Application and the Assessment (including the Contents). This also includes the Candidate’s responsibility for its own internet connection, as well as for the software and equipment necessary to access the Application and take the Assessment. User name, password and further access data that LASSIB Society will provide to the Candidate upon registration (“Access Data”) are personal to the Candidate and must be treated as confidential. All uses executed via the Candidate’s Access Data shall be attributed to the Candidate and are binding for the Candidate.</p> </li> </ol> </ol> <ol> <ol start="2"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">Any complaints by the Candidate with regard to the services provided hereunder by LASSIB Society Examinations shall be directed by e-mail with a comprehensible description of the problem, including screenshots to <span style="color: #0563c1;"><span style="text-decoration: underline;"><a href="mailto:contact@lassibsociety.org">contact@lassibsociety.org</a></span></span>. LASSIB Society undertakes to investigate the Candidate’s complaints (if any) fairly and expeditiously. LASSIB Society reserves the right to refuse any unfounded complaints. Further, LASSIB Society reserves the right to terminate the Candidate’s right to access the Application and take the Assessment pursuant to Clause 4.2 if the Candidate places one or several willfully aggravated complaints.</p> </li> </ol> </ol> <ol> <ol start="3"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">The Candidate agrees to indemnify and hold LASSIB Society, and it’s respective officers, directors, employees and agents harmless from and against any claims, actions, or demands, liabilities, damages, losses and expenses (including attorneys’ fees) arising out of, resulting from, or alleged to result from, the Candidate’s infringement of these Terms of Use or the Candidate’s infringement of any third party rights in connection with the Candidate’s use of the Application or the Assessment.</p> </li> </ol> </ol> <ol start="12"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;"><b>Privacy Policy Details</b></p> </li> </ol> <ol> <ol> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">When registering and applying for the Assessment, LASSIB asks the Candidate for information such as the Candidate’s name, surname, address, email address, etc. Such information will include information that identifies the Candidate or makes the Candidate identifiable as a person (“Personal Data”).</p> </li> </ol> </ol> <ol> <ol start="2"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">LASSIB Society shall process the Candidate’s Personal Data as per the Privacy Policy.</p> </li> </ol> </ol> <ol> <ol start="3"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;" align="JUSTIFY">LASSIB Society may use Candidate scores, data and test responses, in any form, including but not limited to informational, research, statistical or training purposes.</p> </li> </ol> </ol> <ol> <ol start="4"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">LASSIB Society will keep the Candidate informed of relevant developments relating their respective offers. If the Candidate does not wish to receive advertising, he or she may notify LASSIB Society.</p> </li> </ol> </ol> <ol start="13"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;"><b>Choice of Law and Jurisdiction</b></p> </li> </ol> <ol> <ol> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">These Terms of Use are governed exclusively by the laws of Hyderabad, India 500007.</p> </li> </ol> </ol> <ol> <ol start="2"> <li> <p class="western" lang="en-US" style="margin-bottom: 0cm;">All disputes arising out of or in connection with these Terms of Use, including disputes on conclusion, binding effect, amendment and termination, shall be resolved exclusively by the competent Courts of Hyderabad, India.
